DMAIC vs DMADV: Which Method Fits the Problem?

DMAIC and DMADV are often taught as two sequences of letters. The more important difference is the management decision underneath them.

DMAIC improves an existing process. DMADV—Define, Measure, Analyse, Design, Verify—is commonly associated with Design for Six Sigma when a new or substantially redesigned process, product or service is needed.

The choice matters because teams waste time when they keep optimising a process architecture that cannot meet the requirement.

Choose DMAIC when the process should be capable

DMAIC is appropriate when an existing process has a meaningful baseline, the problem can be defined, and evidence suggests performance can be improved within the current design.

Examples include excessive variation in an established process, recurring defects, long cycle time or a known performance gap with plausible causes.

Choose DMADV when the design itself is the constraint

Use design logic when no process exists, customer requirements have changed fundamentally, technology changes the service architecture, or improvement evidence suggests the current design cannot meet critical requirements.

Use a five-question decision tree

  1. Does a stable process already exist?
  2. Is its current performance measured reliably?
  3. Are the critical customer requirements still valid?

  5. Would meeting the target require changing the process architecture rather than controlling existing causes?

If questions one through four are mostly yes, start with DMAIC. If the answer to five is yes, or no meaningful process exists, investigate DMADV/DFSS.

Know when to switch

A DMAIC project can uncover evidence that redesign is necessary. Do not treat switching methods as failure.

For example, an approval process may have a target of one-hour response. Analysis shows that three legally required sequential checks each take at least 30 minutes. Removing ordinary variation cannot reach the target. The requirement, workflow or technology architecture must be redesigned.

Avoid two common mistakes

Mistake one: redesigning before understanding the problem. Teams can build a sophisticated new process around a misdiagnosed customer need.

Mistake two: forcing incremental improvement because it feels safer. Endless optimisation can consume more time than a disciplined redesign.

Compare the deliverables

DMAIC typically produces a validated problem statement, reliable baseline, evidence about root causes, tested improvements and a control plan for an existing process. DMADV produces customer/critical requirements, design alternatives, predictive or experimental evidence, a selected design and verification that the new design meets requirements.

That difference helps sponsors know what evidence to expect at each gate.

Example: customer onboarding

An organisation wants to reduce onboarding time from ten days to two. DMAIC reveals that queues and rework account for three days, but regulatory checks and legacy hand-offs make a two-day target impossible inside the current sequence.

The team can improve the immediate causes, but the strategic target requires redesign: new information capture, parallel activities and changed system interfaces. The evidence therefore justifies switching from improvement to design rather than declaring the DMAIC project unsuccessful.

Place both methods inside a quality system
